Neither option is universally better. But the decision is often made based on misconceptions. Let me clear those up.

Misconception 3: "Agencies handle everything." Reality: You'll still need to define requirements, review deliverables, and make decisions. The project manager is not a mind reader.

When to Hire a Freelancer

Your project is well-defined. You know what you want. You can describe the screens, the features, the user flow. A freelancer can execute efficiently when the scope is clear.

Budget is under $30,000. At this budget, an agency will either cut corners or assign junior developers. A freelancer gives you senior-level work for the full budget.

You want speed. No onboarding meetings, no sprint planning ceremonies, no weekly status calls. A freelancer ships. You review. Repeat.

You value transparency. I give clients access to the GitHub repo from day one. Every commit, every decision is visible. No black boxes.

Your tech stack matters. If you need Spring Boot + React Native + PostgreSQL, hiring one person who knows all three is more efficient than coordinating three specialists.

When to Hire an Agency

Your project needs 5+ developers simultaneously. A mobile app + backend + admin dashboard + data pipeline — all being built in parallel. One person can't do that.

You have compliance requirements. HIPAA, SOC2, PCI-DSS — these need formal processes, documentation, and audit trails that agencies are set up for.

You don't have technical leadership. If no one on your team can evaluate technical decisions, an agency's project manager and architect provide that layer.

You need ongoing support and SLA guarantees. If your app going down for 2 hours costs you $50,000, you need an agency with an SLA, not a freelancer on Slack.

How to Evaluate a Freelancer (Red Flags & Green Flags)

Green flags: - Live deployed projects — Not mockups, not "coming soon." Actual apps on Play Store or live websites. - Public GitHub with recent commits — Shows they actually write code, not just manage teams. - Technical blog/notes — Writing about architecture decisions shows depth of thinking. - Clear communication — Can they explain trade-offs? Red flags: - "I can build anything in any language" — Generalists rarely ship quality. - No portfolio or only Figma mockups — If they haven't shipped, they can't ship yours. - Won't show code samples — Why not? - Quotes without asking questions — If they price your project in 5 minutes, they don't understand it. - No contract or milestone structure — Protect both sides.

The Communication Factor

This is the most underrated factor in the freelancer vs agency decision. Let me break it down:

The irony: agencies sell "we handle everything so you don't have to." In reality, you spend MORE time in meetings, reviews, and clarifications with an agency than with a freelancer. The PM layer adds overhead, it doesn't remove it.

When communication layers help: When you genuinely don't have time to think about the product. If you're a CEO running 5 businesses and need someone to make 80% of the decisions for you, an agency PM earns their salary. But if you care about the product details — and for an MVP, you should — direct communication wins.

Contract Essentials

Whether you hire a freelancer or an agency, the contract protects both sides. Here's what must be in it — and common clauses people miss:

1. Intellectual Property (IP) Ownership

This is non-negotiable: you must own the code. The contract should explicitly state:

> "All intellectual property, including source code, designs, documentation, and related materials created during this engagement, shall be the exclusive property of the Client upon full payment."

Watch out for: - "Work-for-hire" vs "license" — you want work-for-hire (you own it outright) - Agencies that retain ownership of "frameworks" or "libraries" they built for you - Clauses that say IP transfers only after final payment — what if there's a dispute about the final milestone?

Recommended clause: IP transfers at each milestone upon payment for that milestone. This way, if the relationship ends mid-project, you own whatever you've paid for.

2. Milestone-Based Payments

Never pay 100% upfront. Never pay 100% at the end (the developer takes all the risk). A fair structure:

4. Source Code Access

Insist on continuous access, not just at delivery: - GitHub/GitLab repository — you should be an owner or admin from day one - Regular commits — if the developer goes silent for 2 weeks, you can check if any work was done - No obfuscation — the code should be readable and documented - Build instructions — you should be able to build and deploy the app without the developer

5. Post-Launch Support

Define this clearly upfront: - Duration: 30-60 days of bug-fix support is standard (included in project cost) - Scope: Bug fixes only? Or minor feature additions? - Response time: Within 24 hours for critical bugs, 48-72 hours for minor issues - After support period: Hourly rate for ongoing work (get this rate agreed upfront)

6. Termination Clause

What happens if things go wrong? - Either party can terminate with 14-30 days written notice - Client pays for completed milestones — you don't pay for unfinished work - Developer delivers all completed work — code, designs, documentation - No-fault termination — sometimes it just doesn't work out. No penalties, just a clean break.

7. Change Request Process

Scope creep kills projects. Define how changes work: - Client submits change request in writing (email or ticket) - Developer assesses impact on timeline and cost within 48 hours - Client approves the revised scope and cost before work begins - No verbal change requests — if it's not written down, it doesn't exist

Template tip: I use a simple 4-page contract that covers all of the above. If an agency hands you a 30-page contract, hire a lawyer to review it — complexity usually favors the drafter.

How to Evaluate a Freelancer's Portfolio

Most people look at a portfolio and think "that looks nice." Here's how to actually evaluate whether a freelancer can deliver YOUR project:

1. Check GitHub Commits (Are They Real?)

A portfolio website can lie. GitHub can't (easily). What to check:

  • Commit history: Are there regular commits over weeks/months? Or one massive dump? Regular commits = real development process. One dump = they might have copied it.
  • Commit messages: "fix bug" and "update" repeated 50 times = sloppy. "Add user authentication with JWT + refresh token rotation" = professional.
  • Code quality in recent commits: Open a few files. Is the code readable? Are there comments? Is there error handling? You don't need to understand every line — you're looking for care and consistency.
  • Branches and PRs: Do they use feature branches? Pull requests? This matters if you'll be working with them — it shows they follow development best practices.

Red flag: Portfolio shows 10 projects but GitHub has 2 repositories with 5 commits each. They didn't build those 10 projects.

2. Check Deployed Apps (Do They Actually Work?)

  • Download their app from Play Store. Does it load? Is it fast? Does it crash?
  • Visit their web projects. Are they live? Check uptime with a tool like uptimerobot.com.
  • Test edge cases: What happens if you enter invalid data? Does the app handle errors gracefully or show a blank screen?
  • Check the Play Store reviews: Real users leave real feedback. 4+ stars with 100+ reviews = solid.

Red flag: Portfolio shows screenshots but no links to live apps. Screenshots can be faked. Live apps can't.

3. Ask for an Architecture Walkthrough

This is the best test of a developer's depth. Ask them: "Walk me through the architecture of your most complex project."

A strong developer will explain: - Why they chose their tech stack (not just what they used, but WHY) - How the frontend communicates with the backend - How they handle authentication and security - How data flows through the system - What trade-offs they made and why - What they'd do differently in hindsight

A weak developer will say: "I used React and Node." That's a tech list, not architecture thinking.

4. Check Their Online Presence

  • Technical blog or notes: Writing about architecture decisions shows depth. It's easy to follow tutorials — it's hard to write about trade-offs.
  • Stack Overflow: Do they answer questions or only ask them?
  • LinkedIn recommendations: Genuine client testimonials carry weight.

5. Give Them a Small Paid Test

If you're serious about hiring, offer a paid trial: - 1-week engagement (paid at their hourly rate) - Build one small feature or screen - Evaluate: code quality, communication frequency, deadline adherence, how they handle ambiguity

This costs ₹25,000 – ₹50,000 ($300 – $600) and saves you from a ₹10,00,000 mistake.

My Working Process

Here's exactly how I work with clients, from first contact to post-launch. No black boxes.

Phase 1: Discovery Call (Free, 30-45 minutes)

This isn't a sales call. I ask questions: - What does your app do? Who is it for? - What's your budget range? (I need to know this to scope appropriately) - What's your timeline? Is there a launch deadline? - Do you have designs, wireframes, or a spec document? - Who will I communicate with? (One decision-maker is ideal) - What happens after v1? (Helps me architect for future growth)

After the call, I send a 1-page summary of what I understood and a rough estimate range. If we're aligned, we move forward.

Phase 2: Spec Document (1-2 days, included in project cost)

You review, we discuss, we finalize. This document IS the contract scope. If it's not in the spec, it's not in the project.
